Independent vault consolidation review
Verdict
Corrections required before final handoff. The consolidated draft is useful, and the original scenario content is intact. This review approves neither DG policy nor application behavior. It is a consolidation/content review by a different agent from the vault builder, not an external audit: the reviewer also drafted the original TDD baseline and coordinated the workshops.
Kedar has not performed this review or approved its findings. Do not attribute the reviewer change or review verdict to him.
Evidence personally checked
- Safely extracted the ZIP and read the start page, scope and lineage, architecture summaries, journeys, service summaries and charters, all 12 implementation-step notes, decision samples, acceptance table, inventory and review records.
- Compared all 84 scenario notes’ Given, When, Then, Evidence and Decision text with the machine-readable source records: all match (40 + 24 + 20). This is source fidelity, not execution of scenarios.
- Compared all 46 entries in the current original TDD source ZIP with the corresponding vault copies: all match byte-for-byte, including the source exchanges and older reference notes.
- Compared the architecture PDF/HTML, options HTML, schedule PDF/HTML and current TDD PDF/HTML against the room originals: all seven match byte-for-byte.
- Rechecked Obsidian note targets: 1,853 targets resolve. Independently checked 164 relative Markdown file targets outside remote/room links: all resolve. Different count methodology from the builder is not itself a broken link. Remote room links in historical transcripts are not expected to work offline.
- Compared architecture summaries with the original architecture’s permissions, versioning, notifications, data model, request enforcement, deployment, acceptance and tier boundaries.
- Checked the source inventory CSV hashes. Its entry for
10-Sources/source-inventory.csvdoes NOT match the actual CSV. Other matched rows do not cure this false integrity record. - Inspected two omitted project references: the architecture diagram/source ZIP and the historical internal pilot-commercial-position HTML. They belong in a complete project reference archive, with clear historical/internal labels.
Required corrections
R01 — Correct the reviewer identity and authority (high)
Reviewer-Change-Record currently says the change was made by Kedar and that Kedar is the independent reviewer. The handoff was made by Golu, the workspace agent (0feb059240ac), who is now reviewing the builder’s consolidation. Replace that attribution in all affected records. State the limited independence: a different agent from the vault builder, but involved in drafting/coordinating earlier source material. Keep Kedar/DG approval separate and pending.
Acceptance: no statement says Kedar reviewed or approved this vault. The review record includes this actual review and the builder’s correction response, without prematurely claiming final approval.
R02 — Repair the self-referential checksum and make verification runnable (high)
The CSV lists its own hash, which is invalid after the CSV is written. Exclude the inventory itself from its own row set. A manifest cannot ordinarily contain a valid checksum of its own final bytes. If desired, publish the manifest hash separately, without introducing another self-reference. Regenerate inventory, source note and structural report after corrections; validate every listed file’s bytes and hash against the extracted final ZIP.
Acceptance: zero mismatched inventory rows; the report describes exactly what was checked, and the checker detects deliberate corruption in a temporary copy.
R03 — Include promised builder/validator scripts or remove misleading instructions (medium)
README names build_vault.py; Validation Results names validate_vault.py. Neither is in the draft ZIP. Prefer shipping both under a linked tooling folder and testing the validator from an extracted vault. Make rebuild inputs and limitations explicit: a fresh user cannot access the builder’s private local paths or assume room-mounted originals. If the builder cannot work offline, say so and give an accurate regeneration procedure; do not claim offline reproducibility.
Acceptance: every documented command names a shipped file; validation runs without network access or the builder’s private working directory. A rebuild claim is made only if actually demonstrated.
R04 — Complete the project-reference archive (medium)
Include the existing dg-balanced-architecture-sources.zip (diagram SVGs, diagram index, editable architecture source and generator) and dg-pilot-commercial-position.html. The latter must be labelled INTERNAL and HISTORICAL / partially superseded by delivery options and the later Balanced schedule, not treated as current Balanced scope or a quote. Add provenance, hashes and local links. Preserve originals unchanged.
The current Source Inventory also says the six reference documents were not re-shipped even though they are present under tdd-bundle/reference-documents/. Correct that statement. Distinguish retained duplicates from omissions.
Acceptance: both missing references are present and inventoried; the older pilot estimates/features cannot be mistaken for the current Balanced proposal.
R05 — Make the implementation order honest about cross-step dependencies (high)
The primary-step mapping is a useful index, not proof each full scenario can be completed there. For example:
- T02–T04 exercise drafts/messages/assignments, but Step 02 only introduces identity/membership.
- T16 needs actual publish/accept commands; T25 includes queued email suppression, but Step 03 precedes both the engagement feature and worker.
- T22 in Step 04 needs recommendations, EOI submission and duplicate worker jobs from later steps.
- DG26’s intake state matrix depends on the DG tool and signed policy, not only account creation.
Keep stable IDs and one primary home if useful. Add a dependency/regression table showing which assertions can be written or run early and which require later components; include follow-up verification in those later steps. Clarify that full scenario status cannot be Passed until all relevant variants are exercised on a named integrated build.
Each step should state prerequisites, inputs/records or illustrative contract it changes, expected outputs/invariants, tests-first subset, deferred integration checks and exit evidence. Do not invent a final schema or resolve pending policy to fill these fields. Move the base transactional-outbox contract to the foundation of event-producing mutations; worker delivery can remain later.
Acceptance: no early exit gate implies that a not-yet-built API/worker scenario has already passed. Step 11 rechecks integrated evidence. Manual service procedure approval is a parallel pre-service-sale/data gate, not something DG must wait until after software launch to begin reviewing.
R06 — Remove the exactly-once implication in the Step 07 exit gate (high)
Step 07 says failure injection shows ‘no duplicates’. Qualify this: no duplicate business records or logical event/delivery identities, with at-least-once processing and ambiguous-provider reconciliation. External email duplicates cannot be categorically ruled out. Retain the accurate warning already in Notifications and Outbox.
Acceptance: no conflict between the step’s exit gate and the explicit non-promise of exactly-once delivery; T35’s provider-ambiguity evidence stays required.
R07 — Correct the opportunity-state diagram (medium)
Approved --> MaterialEdit suggests the live opportunity leaves its approved state while an edit is reviewed. The source explicitly keeps V1 live. Separate publication lifecycle from candidate revision/review states, with a live-version pointer updated only after approved V2 publication. Do not imply the diagram implements undefined transitions or decides reopening.
Acceptance: diagram and prose both show V1 remaining live during V2 review; pause/close is independent, and Q04/Q06 remain pending DG decisions.
R08 — Make the entire delivered vault’s audience unambiguous (medium)
This requested ZIP is an INTERNAL working vault for Kedar, not a DG-ready distribution. Say so prominently in Start Here as well as README. Do not merely advise deleting three files and imply the rest is automatically client-safe: internal estimates or historical negotiation language may also appear in sources, transcripts, source code, duplicate attachments or linked review notes. A future DG-facing export requires a separate reviewed selection and repaired links, not a claim that removing named files is sufficient.
Acceptance: the user can safely understand the sharing restriction without inspecting every archived source; no client-ready or fully redacted claim is made.
Boundaries for correction
Preserve T01–T40, DG01–DG44 and their original scenario bodies. Preserve Q01–Q25 as pending decisions and retain actual historical exchanges without rewriting what was said. Correct consolidation notes, navigation, provenance and validation; do not silently change DG policies, price services, send messages, implement the app or run business scenarios.
Builder should return a corrected candidate at the same ZIP path with a per-R01–R08 response and fresh structural validation. Final review verdict follows verification of those corrections, not this request alone.
